There’s a particular tension that comes with leading a team building AI products. The technology moves fast and the expectations are enormous.
I’ve been leading engineering teams building AI-powered developer tools and platforms, and I’ve learned that the pace of AI is rewriting assumptions we’ve held for years — how we write code, how we review it, how we ship it. Culture is what keeps your team grounded while everything else is in motion.
Build your own AI intuition first
Before you can lead a team through AI adoption, you need to understand the tools yourself — not theoretically, but through hands-on use. Spend time building something small with agents. Write prompts. Hit the limits. Break things.
Tool use can seem like magic from the outside. It stops feeling like magic the moment you implement a simple agent yourself and realize it’s a loop of API calls with structured output. That demystification is incredibly valuable as a leader — it lets you have grounded conversations about what’s realistic, what’s hype, and where to invest.
The leaders who drive effective AI adoption aren’t the ones reading the most blog posts about it. They’re the ones who’ve spent a few dozen hours getting their hands dirty with the actual tools. That investment pays for itself every time you need to evaluate a new capability, set direction for the team, or call out something that sounds impressive but won’t work.
Name the anxiety
A lot of engineers are quietly anxious about AI. They’re worried about falling behind. They’re watching colleagues adopt new tools and wondering if they’re already too late. Some are questioning whether the skills they spent years building still matter.
As a leader, you have to name this. Ignoring the anxiety doesn’t make it go away — it just makes people less likely to ask for help.
What’s worked for me:
- Create dedicated spaces to learn together — not training mandates, but low-pressure sessions where people share what they’ve tried, what worked, what didn’t. A 30-minute weekly “AI show and tell” where someone demos a workflow or shares a prompt they found useful does more than any formal training program.
- Share across teams, not just within them — the best AI use cases often come from unexpected places. An engineer on one team discovers a testing workflow with agents; someone on another team adapts it for code review. Make that cross-pollination easy and visible.
- Normalize being a beginner — when senior engineers openly say “I’m still figuring this out,” it gives everyone else permission to do the same. The worst thing you can do is create a culture where people pretend to be further along than they are.
AI fluency isn’t a destination — it’s an ongoing practice. Your job as a leader is to make sure nobody feels like they have to figure it out alone.
Pave the path, don’t push people down it
The most effective AI adoption I’ve seen doesn’t come from top-down mandates or usage targets. It comes from removing every obstacle between your team and the tools.
That means: auto-provision accounts on day one. Don’t make people request access. Don’t gate it behind approvals. Make the default state “you have access to everything” and trust your team to use it.
A surprising amount of what passes for “AI transformation” at companies is really just account provisioning and access controls done well. The tooling is ready. The models are capable. The bottleneck is almost always organizational friction — procurement, security review, IT tickets, manager approval chains.
Once access is frictionless, share what’s working. Collect tips, prompts, and patterns in a visible place. Let adoption spread through demonstrated value, not mandates. When people see their colleagues shipping faster with a tool, they’ll adopt it on their own.
If your team isn’t adopting AI tools, the first question shouldn’t be “why aren’t they using it?” — it should be “what’s making it hard to use?”
Experimentation is the work
AI work is inherently experimental. Models are non-deterministic. Prompts that work today may break tomorrow.
The teams that do this well create explicit space for experimentation — not just permission, but time, tooling, and a culture that treats exploration as productive work. Prototype sprints, and “what if we tried…” conversations should be part of the rhythm, not an exception. If your team treats every experiment as a commitment, they’ll stop experimenting.
Clear lines, high autonomy
When you’re shipping AI features, the question isn’t whether to move fast. It’s how to move fast without breaking trust. That means establishing clear guardrails upfront: what are the boundaries for model behavior, data usage, safety, and user experience?
Once those guardrails exist, teams can experiment freely within them. The mistake I see leaders make is either having no guardrails (which creates anxiety and inconsistency) or having so many that every decision requires an approval chain.
Define the hard lines clearly, then get out of the way. A team with clear guardrails and high autonomy will always outship a team that needs permission for every experiment.
Dogfood relentlessly
If you’re building AI developer tools and your own team isn’t using them daily, something is wrong. Dogfooding isn’t just a testing strategy — it’s a cultural signal. It says: we believe in what we’re building, and we’re our own most demanding users.
The insights you get from daily use are qualitatively different from what telemetry or user research alone can surface. You feel the friction. You notice the latency. You discover the workflow gaps that no spec would have predicted.
Make dogfooding the default, not an initiative. When engineers naturally reach for your own tools because they’re genuinely useful, you know you’re on the right track.
Rethink your SDLC bottlenecks
AI is changing how code gets written. It’s also changing where the bottlenecks are.
When AI can draft code quickly, the bottleneck shifts downstream — to code review, testing, and integration. The teams that win in this environment are the ones that redesign their entire workflow around the new reality, not just bolt AI onto the existing one.
None of this is revolutionary. It’s the same leadership work that’s always mattered — creating clarity, removing friction, building trust — applied to a moment where the tools are changing faster than the habits. The teams that thrive won’t be the ones that adopted AI first. They’ll be the ones that learned together.
